Pneumatic cylinders are reliable — until they aren't. The good news is that most failures announce themselves early with symptoms you can catch during routine inspection. Here are the ten most common problems, their root causes, and how to fix them.

1. Cylinder Moves Slowly or Won't Move at All
Symptoms: Sluggish extension or retraction, longer cycle times, cylinder stalls under load.
Root causes (in order of likelihood):
| Cause | Check | Fix |
|---|---|---|
| Low supply pressure | Gauge at regulator | Adjust regulator to rated pressure |
| Restricted flow | Flow control valve set too low | Open flow control; check for clogged mufflers |
| Undersized tubing or valve | Compare to manufacturer's flow tables | Upsize tubing or valve |
| Internal piston seal leak | Hissing from both ports simultaneously | Replace piston seal |
| Excessive side load | Observe rod deflection during stroke | Realign load; add external guide |
| Contamination in barrel | Disassemble and inspect | Clean barrel; improve air filtration |
Quick diagnostic: Disconnect the cylinder from the load and cycle it at low pressure. If it moves freely, the issue is the load or alignment — not the cylinder.
2. Air Leaking from Cylinder
Symptoms: Hissing sound, visible oil mist around rod or end caps, pressure drop in system.
Leak at the Rod Seal (Most Common)
Cause: Worn rod seal, scored rod, or contamination embedded in seal lip.
Fix:
- Inspect the rod surface under good light — any scratch you can feel with a fingernail is too deep
- Replace the rod seal (rod wiper/gland seal)
- If rod is scored, replace the rod or the entire cylinder
- Clean the rod regularly to prevent debris from damaging the seal
Leak at the End Cap
Cause: Damaged O-ring, loose end cap, or corroded sealing surface.
Fix:
- Tighten end cap to specified torque
- Replace end cap O-ring
- If corrosion is present, replace the cylinder — the sealing surface cannot be repaired
Leak at Port Fittings
Cause: Loose fitting, damaged threads, missing or damaged O-ring.
Fix:
- Tighten fitting (use thread sealant on tapered threads only — never on parallel threads with O-ring)
- Replace fitting if threads are damaged
- Replace O-ring on parallel-thread fittings
3. Jerky or Uneven Motion (Stick-Slip)
Symptoms: Cylinder moves in fits and starts, chattering noise, inconsistent speed.
Root causes:
| Cause | Why It Happens | Fix |
|---|---|---|
| Dry seals | Factory lubricant depleted, or cylinder run without lubrication | Replace seals — do not just add oil |
| Rod misalignment | Side load causes binding at specific stroke positions | Realign load; check mounting |
| Contaminated bore | Debris or corrosion inside barrel | Disassemble, clean, and improve air filtration |
| Worn piston bearing band | Piston tilts and catches on bore wall | Replace piston seals and bearing band |
| Oversized load relative to cylinder | Friction exceeds available force at some points | Recalculate force; upsize cylinder |
4. Excessive End-of-Stroke Impact
Symptoms: Loud banging at stroke ends, cracked end caps, loosened mounting bolts.
Root causes:
| Cause | Fix |
|---|---|
| Cushion needle valve open too far | Close cushion valve gradually until impact softens |
| Worn or missing cushion seal | Replace cushion seal |
| Speed too high for cushion capacity | Reduce speed or add external shock absorbers |
| Load inertia higher than cushion rating | Add external shock absorbers or upsize cylinder |
5. Rod Bending
Symptoms: Visible bow in rod, binding at specific positions, rapid seal wear on one side.
Root cause is almost always side loading or buckling. Check:
- Is the load path aligned with the rod axis?
- Is the stroke too long for the rod diameter? (see buckling calculation in our Force Calculation Guide)
- Is the cylinder mounted on an uneven surface that twists the body?
Fix:
- Add external linear guides to absorb side loads
- Use a guided cylinder with integrated guide rods
- Increase rod diameter
- Reduce stroke or add intermediate support
If the rod is visibly bent: Replace it. Straightening a bent rod compromises its surface finish and structural integrity — it will fail again, and likely damage the seals and bore when it does.
6. Cylinder Overheating
Symptoms: Cylinder body too hot to touch, accelerated seal degradation.
Pneumatic cylinders should not overheat under normal conditions. Compressed air expansion actually cools them. If a cylinder is hot:
| Cause | Fix |
|---|---|
| Excessive cycle rate | Check duty cycle against manufacturer spec |
| High ambient temperature | Use high-temperature seals (Viton) |
| Friction from misalignment | Realign and check for binding |
| Inadequate exhaust flow | Upsize exhaust port, muffler, or valve |
7. Corrosion on Rod or Body
Symptoms: Rust, pitting, or surface degradation on exposed metal.
| Environment | Solution |
|---|---|
| Humid or outdoor | Chrome-plated rod; consider stainless cylinder |
| Washdown | Stainless steel cylinder (304 or 316) |
| Chemical exposure | PTFE or special coated cylinders |
| Coastal / marine | 316 stainless, sealed construction |
Prevention: The rod is the most vulnerable part. A protective boot or bellows cover keeps moisture and contaminants off the rod surface.
8. Magnetic Sensor Not Triggering
Symptoms: PLC doesn't see cylinder position, intermittent sensor signal.
| Cause | Fix |
|---|---|
| Sensor moved out of position | Reposition and tighten; use thread locker on set screw |
| Sensor too far from piston magnet | Check sensor compatibility with cylinder brand |
| Damaged cable | Replace sensor or repair cable |
| Reed switch welded (always ON) | Replace sensor — use solid-state for high-cycle applications |
| Wrong sensor type for PLC | Verify PNP/NPN and voltage compatibility |
9. Cylinder Drifts Under No-Load or Holding Conditions
Symptoms: Piston slowly moves when valve is in center-closed position.
Cause: Internal piston seal leakage. Air bleeds past the piston seal, slowly pressurizing the opposite side.
Fix: Replace piston seal. If drift persists, the bore may be scored — replace the cylinder.
Note: Pneumatic cylinders are not designed for precise position holding. If holding position under load is critical, use a rod lock, external brake, or switch to hydraulic/electric.
10. Premature Seal Failure
Symptoms: Seals wearing out in months instead of years.
| Cause | Prevention |
|---|---|
| Dirty air supply | Install/upgrade air filtration to 5-micron or better |
| Side loading | Align load path; use guided cylinder |
| Excessive speed | Reduce speed; add external shock absorbers |
| Incompatible lubricant | Use only manufacturer-recommended grease |
| Abrasive environment | Rod boot or bellows; stainless rod |
| High cycle rate (>1 Hz) | Specify high-cycle seal materials |
When to Stop Troubleshooting and Replace
If two or more of these are true, replace the cylinder:
- Rod is scored, bent, or pitted
- Bore is scratched or corroded
- The cylinder is over 5 years old in continuous service
- Replacement seals cost more than 50% of a new cylinder
- Downtime cost exceeds the cylinder cost (spoiler: it usually does)
Keep a spare cylinder for every critical machine. At Air Cylinder Manufacturing, we offer competitive pricing on replacement cylinders and full seal kits — so keeping a spare on the shelf doesn't break the budget.
